Beyond the logo: what branding actually changes

Identity is the visible tenth. The other nine tenths are behaviour, decisions and systems.

Ask most people what a rebrand delivers and they will describe artefacts: a mark, a palette, a typeface, a set of templates. Those are the visible tenth.

The other nine tenths are decisions. Who you will not serve. What you will stop saying. Which behaviours get rewarded. Which trade-offs are settled in advance so nobody relitigates them in every meeting.

An identity that is not attached to those decisions is decoration, and decoration is the first thing cut when the quarter goes badly. An identity that is attached to them survives, because removing it would mean unmaking choices the organisation has already felt the benefit of.
